The most capable agentic system you can't observe is worth less than a less capable one you can see inside. This isn't a philosophical position — it's a practical one. Systems you can't observe are systems you can't debug, can't improve, and can't trust in production.

The temptation when building agentic systems is to focus on capability first. What can this agent do? How far can it reach? How much can it automate? These are exciting questions and they drive the demos that get stakeholder buy-in. Observability is less exciting. It doesn't make the agent smarter. It doesn't add new features. It's the infrastructure that makes everything else sustainable.

Observability in agentic systems means being able to answer, at any point: what did the agent see, what did it decide, what did it do, and why? The why is the hard part. Traditional software observability — logs, metrics, traces — captures what happened. Agentic observability needs to capture the reasoning behind what happened, because the same input can produce different outputs depending on reasoning that isn't visible in the action log.

The practical minimum is logging the full context window for every agent invocation, alongside the outputs and any tool calls made. This sounds expensive — and at scale, it is — but the alternative is flying blind. You cannot debug a system you cannot inspect. You cannot improve what you cannot measure. The storage cost of comprehensive logging is almost always cheaper than the engineering cost of diagnosing production failures without it.

Beyond logging, observability means building tools that let you replay agent runs. Given a logged context, can you re-run the agent with a modified prompt and compare the outputs? Can you trace a production failure back to the specific inputs that caused it? Can you sample recent agent outputs and review them against your quality bar? These capabilities don't happen by accident — they require investment before you need them, not after.
